10 Roadblocks That Can Delay Your Product Launch

And How to Avoid Them

Bringing a new product to life is exciting.

You have spent months—or perhaps years—designing, testing, revising, and solving problems. Your prototype works, and you can finally picture customers using something that once existed only in your imagination.

Then the road toward production becomes more complicated than you expected.

A component is unavailable. A drawing is outdated. Testing reveals a problem. Your manufacturer asks questions you did not know you needed to answer. These setbacks can be discouraging, but they don't mean your product is destined to fail. They're a normal part of turning an idea into something that can be manufactured consistently.

Many delays are also preventable.

​Here are ten common roadblocks that can slow a product launch—and practical ways to keep moving forward.

​1. Waiting Too Long to Involve Your Manufacturer

It's understandable to wait until your design feels finished before approaching a contract manufacturer. You may want to protect your idea, avoid unnecessary expenses, or make a strong first impression. Unfortunately, waiting too long can make changes more difficult and expensive.

A manufacturer may notice that a chosen component is difficult to source, a connector is awkward to assemble, or a small design adjustment could significantly reduce production time. That feedback is most valuable while the design is still flexible. Your manufacturing partner does not necessarily need to be involved from the first sketch. However, involving them before every decision is finalized can help you avoid redesigns, sourcing problems, and unexpected production costs.

Ask for a preliminary manufacturing review while changes are still relatively easy to make. Early feedback can save time, money, and frustration later.

​2. Assuming a Working Prototype Is Production-Ready

A successful prototype is an important accomplishment. It proves that your idea can work. But producing one successful unit and building one hundred identical units are different challenges.

A prototype may rely on hand adjustments, temporary parts, personal knowledge, or assembly methods that are difficult to repeat. Those compromises are often perfectly reasonable during development because the goal is learning.

Production requires something more:
A prototype proves your design. Production proves your process.

Before production begins, your manufacturer must determine how the product will be assembled, inspected, tested, documented, and repeated consistently. This doesn't diminish the importance of your prototype. It simply means the prototype has completed one job, and now the manufacturing process must complete another.

Don't ask only, “Does the product work?” Ask, “Can another trained person build it correctly without relying on my memory?”

​3. Choosing Components Without Considering Availability

A component may be technically perfect and still create a serious production problem. Some parts have long lead times, limited distribution, high minimum-order quantities, or an increased risk of becoming obsolete. Others may only be available from one supplier, leaving your production schedule vulnerable if that source experiences a disruption.

This is especially important when moving from a prototype into repeated production. Finding two unusual connectors for a prototype may be manageable. Finding five hundred of them every few months may not be. The best component is not merely the one that works. It must also be obtainable in the quantities and timeframes your business needs.

​4. Failing to Document Design Revisions

Products evolve. That's normal.

The trouble begins when changes are made without clearly identifying which version is current. Perhaps a wire length changed, a connector was replaced, or a pinout was corrected. If drawings, Bills of Materials, specifications, and work instructions are not updated together, different people may unknowingly work from different versions. This can lead to products being built incorrectly even though everyone believes they followed the instructions.

Revision control does not have to be intimidating. At its simplest, it creates a reliable answer to one question:
Which version should we be building today?

Give every controlled document a revision identifier and date. When something changes, update the affected documents and clearly communicate which version replaces the old one.

​5. Providing an Incomplete or Inaccurate Bill of Materials

A Bill of Materials, commonly called a BOM, is the recipe for your product. It tells the manufacturer exactly which components are required and may include part numbers, descriptions, quantities, manufacturers, and approved alternatives. Missing or inaccurate information forces people to guess—and production should never depend on guessing.

An incomplete BOM can cause inaccurate quotations, purchasing delays, incorrect parts, unexpected substitutions, or assembly errors. Even a small discrepancy can become expensive when multiplied across an entire production run. A manufacturer may help refine your BOM, but the clearer the starting information is, the faster and more accurately the project can move forward.

Review every line of the BOM. Confirm the part number, description, quantity, unit of measure, manufacturer, and approved alternatives whenever possible.

​6. Designing Without Considering Manufacturability

​A product can function beautifully and still be unnecessarily difficult to manufacture.

Perhaps a connection is hard to reach, a cable must bend at an extreme angle, or an assembly requires a delicate manual step that is difficult to perform consistently. These issues may not prevent the prototype from working, but they can increase production time, cost, and the likelihood of mistakes.

Design for Manufacturability—or DFM—is the practice of reviewing a design with the manufacturing process in mind.
The purpose is not to take control away from the designer. It is to identify small changes that may make the product easier, faster, safer, or more reliable to build.

Invite your manufacturing partner to explain which parts of the design may be difficult to assemble. A small change today can prevent a much larger problem tomorrow.

​7. Waiting Until the End to Plan Testing

Testing is sometimes treated as the final step before shipment. In reality, testing should be considered much earlier.

Your manufacturer needs to understand what a successful product looks like. What should be measured? What values are acceptable? Which failures must be detected? Does the product require continuity testing, functional testing, visual inspection, or another verification method? If these questions are answered late, you may discover that special equipment, fixtures, software, or additional development work is required.

Early test planning also helps ensure that the design can be tested efficiently. A product that is difficult to test can create delays throughout its entire production life.

​8. Expecting Lead Times to Stay the Same Forever

​Prototype purchasing and production purchasing often operate very differently.

You may have received prototype components within a few days because a distributor had a small quantity available. That does not guarantee the same parts will be available in larger quantities—or available at all—when production begins. Lead times can change because of demand, material shortages, transportation issues, manufacturer capacity, or product obsolescence. Even commonly available components can experience unexpected delays. Your manufacturing partner cannot control every supply-chain disruption, but planning and communication can reduce the impact.

Build reasonable time into your schedule, communicate forecasts when possible, and discuss long-lead components and approved alternatives before they become emergencies.

​9. Focusing Only on Unit Price Instead of Total Cost

​Naturally, price matters. Every business must protect its budget and ensure that its product can be sold profitably. However, the lowest quoted unit price does not always create the lowest total cost.

A less expensive component may be harder to assemble. A distant supplier may offer a lower price but create longer lead times and higher shipping costs. A manufacturer with the cheapest quote may provide limited communication, testing, or engineering support. Other costs may appear through defects, rework, delays, excess inventory, missed launch dates, or time spent solving preventable problems.

Value includes price, but it also includes reliability, communication, flexibility, quality, and the likelihood that your product will be delivered correctly.

​10. Trying to Do Everything Yourself

​Founders are resourceful.

Many learn to design, assemble, purchase, test, package, market, and sell their products because there was nobody else available to do those jobs. That determination is often what gets an idea through the prototype stage. But as the business grows, doing everything personally can become a roadblock.

Every hour spent repeatedly assembling parts is an hour that cannot be spent speaking with customers, improving the product, building partnerships, or planning the company’s future. Outsourcing does not mean losing control of your product. With the right partner, it means gaining the processes, equipment, experience, and production capacity needed to move forward. Successful products are rarely the work of one person. They are built through collaboration among designers, engineers, suppliers, assemblers, inspectors, manufacturers, and customers.

​Some Roadblocks Cannot Be Predicted

​Good planning can prevent many delays, but no plan can eliminate every surprise.

Suppliers experience disruptions. Designs change. Test results uncover problems. Sometimes the unexpected obstacle really does feel like a moose standing in the middle of the highway.

The goal is not to create a perfect journey.

The goal is to build enough preparation, communication, and flexibility into the process that one obstacle does not bring the entire project to a stop.

​A trustworthy manufacturing partner will not promise that nothing will ever go wrong. They will communicate honestly, help solve problems, and work with you to find the best way forward.

​Launching a product can feel overwhelming because you're doing something difficult—not because you are doing it badly. You're turning an idea into a repeatable process. That requires new information, new decisions, and often a team of people who understand different parts of the journey.
